Most hoteliers quote a commission rate they have never actually calculated, and it is almost always too low. This playbook gives you two worksheets that produce the only two numbers that matter: what an OTA booking really costs once visibility programmes, payment handling and cancellation drag are counted, and what a direct booking really costs once discounts and staff time are counted. It then shows the break-even between them, a fully worked example for a 40 room property at $65 ADR, six moves ranked by payback speed, and five traps to avoid.
